Backlog versus cash flow: Why being busy doesn't always mean you're healthy

RCS Influencer Melissa Chapman says small adjustment can have a big impact on cashflow. 

"If we've got months of work on the books, why does it still feel like we're chasing cash?" 

It's a question I've heard from roofing contractors more times than I can count. A full backlog feels like success. Jobs are sold, crews are scheduled and the calendar is packed. From the outside, the business looks healthy. But behind the scenes, many owners are still stressing over payroll, supplier payments or whether they'll need to tap their line of credit. 

The disconnect is that backlog isn't cash. 

Selling a job doesn't mean the money is in your account. In roofing, there can be weeks or even months between signing a contract and receiving payment. Materials often need to be purchased upfront. Crews need to be paid every week. Weather delays, change orders, insurance supplements, retainage and extended payment terms can all slow the flow of cash while overhead continues to add up. 

One of the biggest shifts I encourage contractors to make is looking beyond the backlog report. Instead of asking, "How much work do we have?" start asking, "When does this work actually generate cash?" 

That's where production and finance intersect. 

The order in which projects are scheduled, when invoices are submitted and how quickly payments are collected all have a direct impact on cash flow. I've seen companies make small adjustments to their production schedule or billing process that significantly improved their financial position without selling a single additional job. 

As your company grows, these conversations become even more important. More revenue doesn't automatically solve cash flow challenges. In fact, growth can make them worse if the timing of money coming in doesn't align with the money going out. 

A strong backlog is absolutely worth celebrating. It means your team is winning work and creating future opportunities. But don't mistake being busy for being financially healthy. The roofing companies that continue to grow sustainably understand that success isn't measured by the amount of work they've sold. It's measured by how effectively they convert that work into healthy, predictable cash flow that supports the business today while positioning it for tomorrow.
